Cutting room · line balancing

Production management in a garment unit is mostly about removing small frictions that compound across a thousand pieces. None of these tips are glamorous. All of them buy back hours.

Plan capacity before you confirm the buyer

The most expensive delays are promised before the first piece is cut. Map machine-hours and operator availability against the due date at quotation time, not after the order lands on the floor.

We did not add machines. We just stopped starting orders we could not finish.

Measure the right thing

On-time delivery rate is the only metric the buyer feels. Efficiency, DHU, and line balance all matter because they move that one number. Put it on the wall and make it the conversation.

Key takeaways
  • 01Check capacity at quotation, not at cutting.
  • 02Book fabric and trims on day one.
  • 03Balance lines by SMV and protect the on-time number above all.
